Project profitability guide

A practical guide to project profitability.

Connect commercial terms, recognized or forecast revenue, delivery cost, expenses, and remaining effort to understand project margin.

Commercial basis

Start with the contract and an explicit reporting period.

A fixed-price project, time-and-materials engagement, retainer, and milestone agreement do not produce the same revenue pattern. Record the model, currency, reporting date, and treatment of approved changes before interpreting margin.

Core calculation

Look at current evidence and the expected cost to finish.

  • ✓Current cost = approved labor cost to date plus attributable expenses.
  • ✓Forecast cost = current cost plus expected remaining delivery cost.
  • ✓Forecast profit = forecast revenue minus forecast cost.
  • ✓Forecast margin = forecast profit divided by forecast revenue.
  • ✓Variance = current forecast compared with the approved baseline or prior forecast.
Management review

Explain why the forecast moved and choose an action.

  • 1Validate actual time, rates, expenses, and revenue assumptions.
  • 2Update remaining scope and effort with the delivery owner.
  • 3Identify scope, quality, staffing, rate, dependency, or schedule causes.
  • 4Agree a delivery or commercial response.
  • 5Record who approved the response and when it will be reviewed.
Planning boundary

Use project margin as management information, not accounting or tax advice.

Align operational calculations with the organization's accounting policy and authorized financial records before relying on them for external reporting.
